摘要: | 自20世紀90年代以來,中國房地產市場經歷了快速增長的階段,但隨著市場進入平穩期,高利潤和高槓桿模式已不再可行,目前房地產行業競爭激烈,已經發展到向管理要效益的階段,優秀的專業能力、精益的管理水準、高效的業務協同是當下房企生存發展的必要要求。組織結構是公司運作的基礎,匹配競爭環境、支撐公司戰略的組織結構,能夠有效的提升能力,加強協同,提高效率,是打造具有核心競爭力的管理體系的前提。在當前市場環境下,房地產企業如何建立適配的組織結構,已成為行業面臨的共性問題。本文選取頭部房企A公司;對其組織戰略及組織結構方面存在的問題進行了分析,針對性的匹配管理措施,構建適合A公司的組織結構優化策略。研究發現:
(1)A公司組織結構存在的問題有:組織結構與公司戰略不適配、組織演進路徑不清晰、組織結構難以有效支撐業務協同、當前組織結構下運行效率仍待提升。 (2)對A公司組織結構優化方面的建議是:1) 梳理業務戰略,明確組織結構優化目標,使其與組織戰略與之相匹配;2) 明確演進路徑,結合業務發展及能力現狀規劃實施路徑;3) 優化組織架構,根據演進路徑,優化調整組織架構,促進組織有序發展;4) 提升組織效率,加強組織協同,通過組織結構扁平化強化運行效率。 (3)為確保組織結構優化的有效落地,採取以下保障措施:1) 能力方面,搭建能力評估機制,有效評估能力、提升能力,保證組織調整風險可控;2) 決策機制方面,搭建委員會決策機制,加強決策品質與效率;3) 考核激勵方面,根據組織結構變化優化考核激勵要求,有效指導組織調整落地;4) 協同聯動方面,搭建協同平台,促進關鍵場景下各業務、各職能協同效率;5) 人才流動方面,有效促進人才及能力的流動,保障組織調整後的人力資源支撐。 Since the 1990s, China's real estate market has undergone rapid growth, but as the market enters a stable phase, high-profit and high-leverage models are no longer viable. Intense competition has driven the industry to prioritize management efficiency, requiring robust professional capabilities, lean management, and effective cross-functional collaboration. Organizational structure serves as the foundation for corporate operations; one that aligns with competitive environments and corporate strategy can enhance capabilities, strengthen collaboration, and improve efficiency, forming the basis for a core competitive management system. In the current market context, establishing adaptive organizational structures has become a common challenge for real estate enterprises. This study selects leading real estate company A to analyze issues in its organizational strategy and structure, proposes targeted management measures, and constructs an optimized organizational strategy. Key findings include: (1) Organizational structure issues in Company A include: mismatch between organizational structure and corporate strategy, unclear organizational evolution path, ineffective support for business collaboration, and suboptimal operational efficiency under current structure. (2) Recommendations for A Company's organizational structure optimization:1) Clarify business strategy and optimization objectives to ensure alignment with organizational strategy; 2) Define evolution path through phased implementation aligned with business development and capability status; 3) Optimize organizational architecture based on evolution path to facilitate orderly development; 4) Enhance organizational efficiency and collaboration through structural flattening. (3) Implementation safeguards for successful optimization: 1) Establish capability assessment mechanisms for risk-controlled adjustments; 2) Implement committee decision-making mechanisms to improve decision quality and efficiency; 3) Optimize performance evaluation and incentive systems aligned with structural changes; 4) Build collaboration platforms to enhance cross-functional coordination; 5) Facilitate talent mobility to ensure post-adjustment human resource support. |
