摘要: 台灣補教產業近年面臨少子化與市場競爭雙重壓力,Hahow好學校、104數位學習等開放式線上平台崛起,衝擊以實體分校與自有師資為核心資產的傳統業者;多數業者缺乏系統性方法評估其實體資產在數位轉型中究竟是包袱或優勢。成立於1986年的「G公司」是極具價值的研究個案:旗下電腦、語言兩大事業群設有64家實體分校,2018年推出線上平台「iT360」,2019年更名「窩課360」,2026年6月正式開放講師自助投稿,是台灣少數兼具規模化實體資產、又積極朝平台化發展的傳統教育集團。

本研究以G公司為個案,採次級資料分析為主、輔以研究者參與觀察與一次集團高層訪談進行三角驗證,運用PEST、波特五力、OMO理論、多邊市場與網路效應理論、「渠道整合—生態協同—平台型企業」三階段模型、商業模式九宮格、價值主張圖及VRIO分析等工具,系統性剖析G公司虛實整合與平台化程度,並與Hahow好學校、104數位學習進行比較。

研究發現,窩課360的平台化歷程對應三階段模型,惟路徑並非單向線性:2018年以集團既有講師進行渠道整合式內容包裝,2019年更名後進入生態協同階段,其間於2022年因應純線上平台大規模行銷之競爭壓力,一度將定位收斂為「集團自身之線上課程通路」,直至2026年6月推出開放申請機制才正式邁入平台型企業階段——顯示傳統企業的平台化未必只能複製純線上模式,亦可循序漸進、伴隨策略調整而達成。更重要的是,本研究發現窩課360並行運作「官網」(自助結帳)與「通路」(實體門市協助)兩條性質迥異之銷售通路,且成效顯著分歧:通路營收占比達95%且持續成長,官網營收則連續下滑。VRIO分析進一步確認,G公司「講師供給生態」與「實體通路網絡」組合而成的O2O整合能力,經長期門市人員教育訓練機制配置後,已是實證有效之「可持續競爭優勢」;此外,窩課360近年發展之「窩課精選」自製課程(透過專案買斷取得著作財產權),亦開闢了另一項具潛力的內容資產路徑。基於上述發現,本研究提出三階段策略路徑:短期聚焦官網體驗修正、O2O通路優勢放大與窩課精選規模化,中期將治理實務知識複製擴散至仍處渠道整合階段的雲端學習APP、適性診斷系統,長期整合為涵蓋集團三大事業群的統一平台型生態系。

本研究貢獻有二:其一,建立評估傳統教育培訓企業虛實整合與平台化程度的分析框架,並以實證驗證「渠道整合—生態協同—平台型企業」的漸進路徑在傳統企業同樣可行,且未必是單向線性演進;其二,指出實體通路與品牌信任並非數位轉型的包袱,而是純線上平台無法複製的差異化優勢,並強調企業應細緻區分不同銷售通路之個別表現,而非籠統以單一指標論斷,為台灣其他面臨類似壓力的實體培訓業者,提供兼顧風險控管與資源活化的策略借鏡。
Taiwan's private education and training industry faces dual pressures from declining birth rates and the rise of open-content platforms such as Hahow and 104 Learning, which challenge traditional providers whose core assets are physical campuses and in-house instructors. Most traditional operators lack a systematic way to evaluate whether such physical assets are a burden or an advantage in digital transformation. Against this backdrop, "Company G," founded in 1986, is a valuable research case: its computer- and language-education units operate 64 physical campuses, and its online platform — launched as "iT360" in 2018 and renamed "Worker360" in 2019 — began accepting open instructor applications in June 2026, making it one of the few traditional Taiwanese conglomerates pursuing platformization while retaining large-scale physical assets.

This study adopts Company G as a single case, using secondary-data analysis supplemented by researcher participant observation and one semi-structured interview with senior leadership for triangulation. Drawing on PEST, Porter's Five Forces, OMO theory, multi-sided market and network-effect theory, a three-stage transformation model ("channel integration—ecosystem collaboration—platform enterprise"), the Business Model Canvas, the Value Proposition Canvas, and VRIO analysis, the study examines Company G's online-offline integration and platformization against Hahow and 104 Learning.

The findings show Worker360's trajectory maps onto the three-stage model, though not linearly: it began in channel-integration mode in 2018, entered ecosystem collaboration after its 2019 rebrand, briefly narrowed its positioning back toward "the group's own course channel" around 2022 under competitive pressure from cash-rich online platforms, and only reached the platform-enterprise stage in June 2026. This shows platformization in traditional firms need not replicate "born-digital" models. More importantly, this study finds Worker360 runs two distinct channels — a self-service website and a staff-assisted in-branch channel — whose performance has diverged sharply: the in-branch channel drives roughly 95% of revenue and keeps growing, while website revenue has declined. VRIO analysis confirms this O2O capability, once properly configured through the group's branch-staff training system, is an empirically validated sustainable competitive advantage rather than a merely theoretical one; Worker360's new "Worker360 Select" in-house courses, acquired via copyright buyouts, offer a further avenue for proprietary content assets. Based on these findings, this study proposes a three-stage roadmap: short-term, fix the website's execution gaps, amplify the proven O2O advantage, and scale the Worker360 Select library; medium-term, replicate this governance know-how to other channel-integration-stage assets such as the cloud app and adaptive diagnostic system; long-term, integrate these into a unified platform ecosystem across the group's three business units.

This study contributes in two ways: first, it validates that the gradual path "from channel integration, through ecosystem collaboration, to platform enterprise" is viable for traditional firms even when non-linear; second, it shows physical channels and brand trust can become differentiating advantages rather than burdens, while cautioning that firms should evaluate transformation performance channel-by-channel rather than through a single aggregate metric — offering other Taiwanese physical training providers a strategic reference balancing risk control with resource activation.
