摘要: | 國內的矽基半導體(Silicon Based Semiconductor) 化合物半導體(Compound Semiconductor) 以及半導體照明的元件,發光二極體(Light Emitting Diode, LED)等產業都走在世界的前端,也具有國際的市場競爭力,近年來由於半導體應用的多元化,半導體元件有許多精密加工的需求。雷射精密加工具有非接觸以及非應力式的加工特性,可廣泛的被應用于生產制程工藝。本論文探討半導體照明元件制程用雷射精密加工設備的市場分析。並以A公司為研究物件,闡述代理業務的過程以及轉型的經過,利用創業的四個要素理論,SWOT競爭力理論,波特五力理論,價值適配理論,透過與A公司資深員工的訪談以及提供內部資料,來解析A公司所遇到的困境以及兩次轉型的方向,利用第二曲線理論去分析,A公司經營過程中如何去開創第二曲線。
此論文案例A公司,成立之初,致力於雷射精密加工設備生產製造,體認到規模以及技術上的困境,之後轉型成為設備代理商,代理日本雷射精密加工設備,建構在地化的銷售以及維修售後服務團隊,在中國臺灣地區開拓出雷射精密加工應用的市場,緊接著由於產業延伸到中國大陸地區,於是跟隨客戶進入國內市場,在國內市場競爭環境不同,代理商的商業模式遇到很大的困難與挑戰,為增加企業在供應鏈的價值,調整提升公司的定位,從設備代理商轉型成為制程整體解決方案提供者,從雷射精密加工設備為核心,垂直整合上下游的制程設備以及材料,橫向開拓半導體產業以外的先進制程設備,例如原子層鍍膜(Atomic Layer Deposition, ALD)真空鍍膜設備等等的技術與相關的材料,啟動了公司成長獲利的第二曲線,為了企業的永續發展,以ESG 的原則投資新的事業,ESG分別是環境保護(E,Environmental)、社會責任(S,Social)以及公司治理(G,governance),介紹進行中的三項新創事業,分別是節能減碳的軟性印刷電路板、廢水處理用過濾濾心材料、以及熱管式廢熱回收系統。 最終章,分享了公司在代理商商業模式過程中遇到的種種風險,為了減少風險,提出FILM的經營原則,分別就財務(F, Finance)、投資(I, Investment)、後勤(L, Logistics)、管理(M, Management)提出改進的建議,期盼未來A公司治理上能夠更加注意內控,並利用已知的技術,延伸到新的市場,創造多元化的商機,更能符合永續經營的理念。以此案例公司作為研究物件,期待給予高新科技產業代理商一些啟發與説明。 Domestic silicon based semiconductor (Silicon Based Semiconductor) compound semiconductor (Compound Semiconductor) and semiconductor lighting components, light emitting diode (Light Emitting Diode, LED) and other industries are at the forefront of the world and also have international market competitiveness. In recent years Due to the diversification of semiconductor applications, semiconductor components have many precision processing requirements. Laser precision machining has non-contact and non-stress processing characteristics and can be widely used in production processes. This paper discusses the market analysis of laser precision processing equipment for semiconductor lighting component manufacturing. Taking Company A as the research object, we elaborated on the agency business process and transformation process, using the four elements theory of entrepreneurship, SWOT competitiveness theory, Porter''s five forces theory, and value adaptation theory, and through discussions with senior employees of Company A. Interviews and internal information were provided to analyze the difficulties encountered by Company A and the direction of its two transformations. The second curve theory was used to analyze how Company A created the second curve in its operation process. Company A, the case study of this thesis, was committed to the production and manufacturing of laser precision processing equipment when it was first established. It realized the difficulties in scale and technology, and then transformed into an equipment agent, acting as an agent for Japanese laser precision processing equipment, building a localized The sales and maintenance after-sales service team opened up the laser precision processing application market in Taiwan. Then, as the industry extended to mainland China, it followed customers into the domestic market. In the domestic market, the competitive environment is different, and the business model of agents has encountered Faced with great difficulties and challenges, in order to increase the value of the company in the supply chain, the company has adjusted and improved its positioning, transformed from an equipment agent to a provider of overall process solutions, with laser precision processing equipment as the core, and vertical integration of upstream and downstream. Process equipment and materials, horizontally exploring advanced process equipment outside the semiconductor industry, such as atomic layer coating (ALD) vacuum coating equipment and other technologies and related materials, have launched the second curve of the company''s growth and profitability. In order to For the sustainable development of enterprises, invest in new businesses based on ESG principles. ESG are environmental protection, social responsibility and corporate governance. We introduce three new innovations in progress. The businesses include energy-saving and carbon-reducing flexible printed circuit boards, filter materials for wastewater treatment, and heat pipe waste heat recovery systems. The final chapter shares the various risks that the company encounters in the agent business model. In order to reduce risks, FILM''s operating principles are proposed, which include finance, investment, logistics and management put forward suggestions for improvement, hoping that in the future, Company A can pay more attention to internal control in its governance, and use known technologies to extend to new markets, create diversified business opportunities, and be more in line with sustainability.
