摘要: | 企業在長期發展與成長後,必然會逐漸面臨諸多的經營問題,例如組織老化、產品失去銷售動能,以及無法有效回應環境需求等經營層次的問題,從而會使企業進入營收與獲利的衰退,甚至結束營運。為了扭轉衰退的局面,企業領導人要如何推動變革管理,並透過有效的方法來推動企業的轉型再生,乃本研究想要深入探討的核心議題。
本研究以個案研究的方式,選取台灣地區FL大型電子零組件製造企業的連接器製造事業部門,透過了解其營收衰退所面臨的經營問題,利用企業轉型C-SOP架構中策略佈局、組織協同、興業領導與文化形塑等四個面向,來分析其在推動變革管理中,如何透過強化核心能力、擴充新產品線、組織的調整、領導梯隊的成長與企業文化與核心價值的形塑過程,來完成部門的轉型。 本研究個案在2019年因有效的佈局,迎來轉型的階段性成果,新產品線帶來營收與獲利的大幅成長,成功扭轉了營運衰退的局面。據此,印證了當企業為了未來的成長推動關鍵策略決策布局的同時,需要對應調校有效率的組織組織結構,並透過領導梯隊的興業領導下,調整團隊企業文化,才能讓企業的變革順利完成轉型。 Every company will inevitably encounter challenges after experiencing continuous growth for years. These challenges include saturation of business growth, inefficiency of operations and lacking of right responses to environmental changes, among others, which collectively will lead to business decline in both top-line and bottom-line. How the company’s general management reacts to these challenges and leads successful change and even transformation to reverse the decline situations has become a critical research issue, which motivates the present thesis. We undertake a case study approach and select a connector manufacturing business unit of FL electronics manufacturing company in Taiwan area. After delineating the operational challenges faced by the case company, we apply a general management framework, i.e., C-SOP, to guide our research exploration on how the leader of the focal business unit have gone through a series of transformation initiatives. Specifically, the four aspects of the framework, strategy, organization, leadership and culture are examined based on primary and secondary data provided by the case company. This study found that the C-SOP framework is applicable to the transformation processes occurred in the case company. The successful change results achieved in 2019 further suggests that strategy success has to be supported by re-designing the existing organization, strengthening leadership team and shaping new culture. Implications to other companies facing similar situation and suggestions for future research are also discussed. |
