摘要: | 對於以半導體材料通路代理商角色為主的企業而言,要扮演好供應鏈中串聯材料供應商與半導廠客戶的關鍵角色至關重要,尤其在經歷2020年的全球疫情影響造成供應鏈短缺的危機,半導體客戶重新思考材料在地化生產與全球布局生產。對個案公司而言,掌握機會積極從價值鏈與生態系創新的策略方向進行布局,透過競合分析動態調整策略,靈活應對半導體產業變化,以及不斷優化其價值鏈,以應對不斷變化的市場需求和挑戰。
本研究透過次級資料收集深入分析半導體產業的現狀與趨勢,關注於個案公司在協助日本原廠與半導體客戶合作開發先進黃光材料方面的角色和策略,提出對於半導體技術與運用在黃光微影製程主要材料的發展介紹,同時對台灣半導體產業黃光製程主要材料供應商與在地生產狀況作重點整理與分析,突顯在地化生產的重要性。 本研究採個案研究,以個案公司黃光材料事業部為例,分析其所處的半導體產業環境與現有的商業模式,因擁有半導體黃光材料的核心產品光阻液與光罩的優勢,為強化供應鏈與發展在地化生產,透過價值鏈的模式創新整合原廠與上下游在地供應商的資源,提出有效的客戶與原廠痛點解決方案,透過代理商在價值鏈中的關鍵串聯角色,原廠能夠有效地分散供應鏈風險,提升營運效率,也能落實在地化升級與ESG的目標。 針對發展黃光材料解決方案,本研究提出具體的生態系模式,並針對生態系攻防策略與合作夥伴的策略聯盟方式進行深入的分析,掌握防禦策略的原則保護生態系內部的穩定性,防止外部威脅造成顛覆危機,並確保持續的差異化競爭優勢,也同時透過有效的進攻策略,最終讓個案公司將第一生態系的成功經驗應用到第二生態系中,加快新產品和市場的開發,同時確保新生態系的穩定成長和競爭力。 本研究最後提出個案公司黃光材料解決方案生態系的競合分析,應用競合策略中的賽局五個基本要素PARTS來分析此生態系的價值網,透過這些策略實施,個案公司能有效地擴大其生態系的影響範圍,提高市場競爭力,並在全球範圍內創造更大的價值,這種方法有助於個案公司未來朝國際化布局發展時面對不斷變化的全球市場,維持其半導體材料通路商的競爭優勢。 本研究以收集到個案公司本身、原廠供應商、生態系合作夥伴與客戶的相關資料提出對黃光材料價值鏈與解決方案生態系創新的關鍵貢獻與對個案公司未來策略調整朝多角化發展策略佈局的分析提出相關結論,期許個案公司透過多角化發展策略鞏固其在半導體黃光材料市場中的領導地位,開拓新的成長機會,進而促進其長期的成功和可持續發展。 最後研究建議提出個案公司在黃光材料生態系中應採取的可持續發展策略,包括開發可回收再利用的電子溶劑,讓個案公司將有更多機會在生態系策略上實現創新並落實ESG,為半導體產業帶來更大的價值;另外提出黃光材料解決方案生態系未來發展的建議與透過競合策略調整來實踐個案公司朝國際化供應鏈平台發展的目標,使個案公司能夠更靈活應對全球市場的挑戰,在全球市場中創造更大的價值。 總結來說,本研究為半導體材料通路代理商在面對全球供應鏈挑戰時,提供了一個全面的策略框架。個案公司的經驗顯示,透過價值鏈創新、生態系策略的靈活應用,以及對國際市場的積極布局,可有效提升在半導體材料市場中的競爭力。 In the role of a semiconductor materials channel agent, it is crucial to effectively connect material suppliers and semiconductor manufacturers within the supply chain. Especially in the wake of the global pandemic in 2020, which led to supply chain shortages, semiconductor clients have been rethinking the localization of material production and global production layouts. For the case company, seizing opportunities to proactively align with the value chain and ecosystem innovation strategies is essential. By dynamically adjusting strategies through a competitive analysis, the company can flexibly respond to changes in the semiconductor industry and continually optimize its value chain to meet the ever-evolving market demands and challenges. This study, through secondary data collection and analysis, delves into the current state and trends of the semiconductor industry, focusing on the case company's role and strategy in collaborating with Japanese manufacturers and semiconductor clients in developing advanced photolithography materials. It highlights the importance of localized production in Taiwan's semiconductor industry, especially in the photolithography process. Adopting a case study approach, this research focuses on Case Company Photolithography Materials Division. With the advantage of core products like photoresists and photomasks, the company enhances its supply chain and develops localized production by innovatively integrating resources from manufacturers and local suppliers. This integration offers effective solutions for clients and manufacturers, allowing the company to play a crucial role in the value chain, effectively dispersing supply chain risks and achieving operational efficiency, while fulfilling localization and ESG goals. The study proposes a specific ecosystem model for developing photolithography materials solutions, with an in-depth analysis of ecosystem defense and offensive strategies, and strategic alliances with partners. It maintains the internal stability of the ecosystem, preventing external threats from overturning the established order, and ensuring a continued competitive advantage. The company applies the successful experience from the first ecosystem to the second, accelerating the development of new products and markets while ensuring stable growth and competitiveness. Finally, the study presents a competitive analysis of the company's photolithography materials solution ecosystem, using the PARTS framework to analyze the value network within the ecosystem. This strategy implementation effectively expands the company's ecosystem influence and market competitiveness, creating greater value globally. This approach is crucial as the company faces the dynamic global market, maintaining its competitive edge as a semiconductor materials channel agent. The study concludes by offering key contributions and strategies for future development. It suggests sustainable development strategies within the ecosystem, including the development of recyclable electronic solvents, potentially innovating and realizing ESG goals in the semiconductor industry. Moreover, it proposes future development directions for the photolithography materials solution ecosystem and how competitive strategies can guide the company towards international supply chain platform development. In summary, this research provides a comprehensive strategic framework for semiconductor material channel agents facing global supply chain challenges. The experience of the case company shows that innovative value chain, flexible application of ecosystem strategies, and active international market expansion can effectively enhance competitiveness in the semiconductor materials market. |
