摘要: 近年來,全球供應鏈頻繁受到中美貿易戰、地緣政治衝突、COVID-19 疫情及川普政府 2.0 關稅政策等外部衝擊影響,使電子製造服務(Electronic Manufacturing Services, EMS)產業面臨前所未有之供應鏈風險,影響企業整體營運表現與穩定性。企業競爭焦點已由過去追求成本效率,逐漸轉向如何在效率的基礎上同時兼顧韌性,以降低外部衝擊對營運之影響。因此,本研究以全球 EMS 龍頭鴻海科技集團為個案,探討其如何透過全球佈局、智慧製造及平台生態系建構提升供應鏈韌性,並與臺灣主要 EMS 業者緯創及和碩進行比較分析,以歸納其韌性佈局之競爭優勢。
本研究採用質性個案研究法,研究資料主要來自公開次級資料,包括企業年報、永續報告書、官方新聞稿、產業研究報告及相關文獻。研究流程首先透過 PESTLE 分析歸納全球供應鏈重構下 EMS 產業所面臨之外部環境變化,再以供應鏈韌性 5R 架構(Robustness、Redundancy、Resourcefulness、Rapidity 與 Recovery)、商業生態系理論及價值網分析,建構研究分析架構,分析鴻海如何因應外部環境變化逐步建立供應鏈韌性。最後再比較鴻海、緯創及和碩於全球產能佈局、智慧製造成熟度及平台生態系建構三項能力之差異,分析其對企業營運表現之影響,並探討其可複製性。
研究結果發現,鴻海韌性並非來自單一策略,而是全球產能佈局、智慧製造及平台生態系三項能力相互累積所形成。首先,在全球產能佈局方面,鴻海透過廣大的全球製造網路,以及多元產品佈局,有效提升供應鏈之 Redundancy,使企業於關稅政策及地緣政治衝擊下仍具備較高之產能調度能力與營運穩定性。其次,在智慧製造方面,鴻海藉由 AI、Digital Twin、工業物聯網及全球資料平台等技術,建立跨廠區、跨產品線之智慧製造模式,大幅提升生產效率、降低不良率及縮短交貨時間,進而強化供應鏈之 Robustness 與 Rapidity。最後,在平台生態系,鴻海除持續深化與 NVIDIA 等國際企業合作外,亦建立 MIH、VisionBay 等自主生態系,整合供應商、客戶及技術夥伴,共同拓展 AI、電動車、半導體及智慧城市等新事業,提升企業之 Resourcefulness,並形成長期競爭優勢。
進一步比較三家企業後,本研究發現全球產能佈局、智慧製造成熟度及平台生態系之可複製程度並不相同。其中,全球產能佈局之可複製性最高,但仍需長期資本投入與客戶資源累積;智慧製造則須建立完整之數據管理、製程改善及 AI 應用能力,其可複製性居中;平台生態系則涉及企業規模、合作夥伴關係及網絡效應,為三者中最難複製之能力,亦為鴻海相較競爭對手最具差異化之核心優勢。
本研究認為,供應鏈韌性已成為 EMS 產業維持長期競爭力之關鍵能力。未來 EMS 業者於推動全球產能佈局時,除擴充海外據點外,更應同步導入智慧製造技術及數據管理系統,並逐步建立跨企業合作平台,以提升企業資源整合能力與供應鏈韌性,方能於全球供應鏈重構趨勢下維持競爭優勢。
In recent years, global supply chains have been significantly disrupted by the U.S.–China trade war, geopolitical conflicts, the COVID-19 pandemic, and the Trump 2.0 tariff policies. These uncertainties have exposed Electronic Manufacturing Services (EMS) providers to increasing supply chain risks and shifted their competitive focus from cost efficiency toward supply chain resilience. Therefore, this study adopts Hon Hai Technology Group (Foxconn), the world's leading EMS provider, as a case to explore how global manufacturing deployment, smart manufacturing, and platform ecosystem development enhance supply chain resilience. The study further compares Hon Hai with Wistron and Pegatron to identify the sources of its competitive advantages.
This research employs a qualitative case study approach based on secondary data, including annual reports, sustainability reports, official publications, industry reports, and academic literature. PESTLE analysis is first applied to examine the external environment of global supply chain restructuring. The 5R supply chain resilience framework (Robustness, Redundancy, Resourcefulness, Rapidity, and Recovery), business ecosystem theory, and value network analysis are then integrated to analyze Hon Hai's resilience strategy. Finally, the study compares the three EMS companies in terms of global manufacturing deployment, smart manufacturing maturity, and platform ecosystem development, and discusses the replicability of these capabilities.
The findings indicate that Hon Hai's resilience is built upon the integration of three key capabilities rather than a single strategy. Its extensive global manufacturing network enhances Redundancy, enabling greater production flexibility and operational stability during geopolitical disruptions. Smart manufacturing technologies, including AI, Digital Twin, IIoT, and global data platforms, improve production efficiency, product quality, and delivery performance, thereby strengthening Robustness and Rapidity. In addition, proprietary platforms such as MIH and VisionBay enable Hon Hai to integrate external partners and expand into AI, electric vehicles, semiconductors, and smart city businesses, enhancing Resourcefulness and creating long-term competitive advantages.
The study further finds that these three capabilities differ in their degree of replicability. Global manufacturing deployment is relatively easier to replicate through long-term investment, while smart manufacturing requires sustained accumulation of digital capabilities and operational experience. Platform ecosystem development is the most difficult to replicate because it depends on organizational scale, strategic partnerships, and network effects, making it Hon Hai's most distinctive competitive advantage.
This study concludes that supply chain resilience has become a critical capability for sustaining competitiveness in the EMS industry. Future EMS firms should integrate global manufacturing deployment, smart manufacturing, and ecosystem development to strengthen resilience and maintain long-term competitive advantages under global supply chain restructuring.
