摘要: | 本研究以敏盛醫療體系的轉型歷程作為個案分析,探討一間傳統醫院在面臨內外環境劇變的多重挑戰下,如何透過構建精準大健康生態系積極轉型,並提出LIHO(你好)策略,作為敏盛未來發展的策略參考。
敏盛醫療體系原是一間位於桃園的中型區域醫院,在第二代執行長領導下,展開一段變革之旅。透過導入矽谷的創新生態系思維,敏盛重構其財務基礎進入資本市場,擴展服務範圍,並積極進行數位化轉型,逐步從傳統醫院模式發展為整合健康管理、診斷治療,以及健康照護的精準大健康生態系,擴大市場與範疇經濟。本研究重點探討敏盛在轉型過程中的關鍵策略,特別是其如何利用生態系理論、創新平台模式,以及價值網和競合策略,來建構以全人為核心的醫療健康照護網絡。 本研究採用個案研究法,透過深入訪談、文獻與次級資料分析,說明敏盛轉型的步驟、現況與策略意涵。研究進一步透過社會網絡分析法,評估敏盛醫療體系在智慧醫療、精準健康、電子商務和長期照護等四個面向中,內外部合作夥伴的網絡關係,以及其生態系的實際運作情況。 研究發現,敏盛以生態系概念出發,將原本的醫院擴展為醫療體系,從原本的診斷/治療前後延伸,建立了健康管理、診斷治療和健康照護三大醫療健康照護面向,並以精準健康、智慧醫療提升了原本的核心醫療品質與價值,再透過數位化平台串連整合所有資訊,建立了一個新的價值架構;同時以平台策略,發展了智慧醫療、精準健康、長期照護、電子商務和藥品/衛材採購與供應等共六大平台,創新商業模式。 但本研究從社會網絡分析法所繪製的網絡圖和數據也發現,敏盛雖然成功擴展市場規模與服務,但現有體系運作缺乏綜效,因此從分析結果輔以《醫療革命—善用競爭策略,創造醫病雙贏的療護體制》一書中的看法,提出LIHO(你好)策略,建議透過Leverage(槓桿作用)、Integrate(整合)、Holistic Connect(全方位連接)和Optimize(優化)四個方向,進一步強化敏盛的平台架構,整合現有資源,加強合作關係並發揮綜效,進而提升整體的營運效率和服務品質,實現一個以全人健康為核心的友善、高品質醫療服務體系,最終能為顧客帶來「讓你很好」的美好願景。 敏盛醫療體系的轉型過程展示了中型區域醫院在面臨競爭壓力和資源限制下,如何透過策略轉型擴大市場範疇,朝向永續發展的可能性。LIHO策略作為其未來發展的參考方向,強調了持續創新、合作共贏及資源整合的重要性。本研究期能為台灣其他醫療體系提供寶貴的轉型經驗和策略建議,並為醫療產業的永續發展提供參考方向。 This study examines the transformation of Missioncare, a medium-sized regional hospital in Taoyuan, to demonstrate how a traditional hospital can adapt to rapidly changing internal and external challenges. It also introduces the LIHO (Nihao) strategy as a future development strategy for Missioncare. Under the leadership of its second-generation CEO, Missioncare transitioned from a traditional hospital to a health ecosystem. Inspired by Silicon Valley's ecosystem thinking, it restructured its finances, entered the capital market, expanded its services, and pursued digital transformation. This evolution integrated health management, diagnostics, treatment, and health care, significantly broadening its market reach and economies of scope. The study highlights key strategies in this transformation, such as ecosystem theory, platform innovation models, value networks, and coopetition strategies, all aimed at creating a holistic, patient-centered healthcare network. The research adopts a case study approach, utilizing in-depth interviews, literature, and secondary data analysis to elucidate the steps, current status, and strategic implications of Missioncare's transformation. Social network analysis further evaluates the internal and external network relationships of Missioncare's partners in smart healthcare, precision health, e-commerce, and long-term care, as well as the practical operation of its ecosystem. The findings reveal that Missioncare, starting with an ecosystem concept, expanded from a hospital to a comprehensive healthcare system. It established major healthcare components: health management, diagnosis and treatment, and health care, enhancing medical quality and value through precision health and smart healthcare. By integrating information via a digital platform, Missioncare developed a new value structure and adopted a platform strategy to create six platforms: smart healthcare, precision health, long-term care, e-commerce, and pharmaceutical/medical supply procurement and distribution, forming an innovative business model. However, the study's network diagrams and data delivered from social network analysis revealed that, although Missioncare successfully expanded its market scale and services, the current system operation locks synergy. Based on these findings and insights from the book "Redefining Health Care: Creating Value-Based Competition on Results”, the LIHO(Nihao)strategy is proposed. This strategy suggests enhancing Missioncare's platform architecture through four directions: Leverage, Integrate, Holistic Connect, and Optimize. By combining existing resources, strengthening partnerships, and maximizing synergies, the goal is to improve operational efficiency and service quality, creating a friendly, high-quality healthcare system focused on holistic health, ultimately fulfilling the vision of "Ensuring Your Well-being." Missioncare's transformation showcases how medium-sized regional hospitals can expand their market scope and achieve sustainable growth through strategic transformation, despite competitive pressures and resource limitations. The LIHO(Nihao)strategy, emphasizing continuous innovation, win-win cooperation, and resource integration, serves as a crucial guide for future development. This study aims to provide valuable transformation experiences and strategic recommendations for other medical institutions in Taiwan, contributing to the sustainable development of the healthcare industry. |
