摘要: | 資訊科技是帶動台灣經濟成長的重要動能,近年來交通服務也走向智慧化,汽車不再單純屬於製造業,「軟體思維」將是未來汽車市場勝出的關鍵。疫情改變生活與消費習慣,電商網購需求大增,物流業如何讓貨物更加有效率的完成配送也都跟車聯網、資料數據息息相關。科技發展的車聯網、無人載具、智慧物流等應用正在改變交通產業的樣貌及商業模式。 本研究旨在探討車聯網軟體新創之成長策略,並以3drens三維人股份有限公司為例。3drens的「車聯網行動定位數據平台」,針對旅遊租賃車、物流車隊或共享乘車,提供智慧出行軟體服務。本研究聚焦3drens該如何打造一個車聯網生態圈,該如何設計訂閱制的商業模式,以及又該如何規模化來面向全球市場的三大研究問題進行分析討論。基於公司願景「打造世界級的商用車隊軟體」,透過平衡計分卡與策略地圖來思考成長策略,並搭配企業轉型成長的CSOP架構來設計行動方案付諸實行。 最後透過歷史回顧、案例分析的方式進行總結,分享本研究論文的經驗傳承給軟體新創為實務貢獻,以期對未來新創促進產業發展與競爭力提供策略支持。 Information technology is an important momentum for Taiwan's economic growth. In recent years, transportation services also have become intelligent. Automotive is no longer purely a manufacturing industry. "Software Mindset" will be the key to winning the future automotive market. The pandemic has changed life and consumption habits, and the demand for e-commerce has greatly increased. How the logistics industry can make the delivery of goods more efficient is also closely related to the IoV (Internet of Vehicles) and data. Applications such as IoV, autonomous vehicles, and smart logistics developed by technology are changing the business model of the mobility industry. The purpose of this study is to explore the growth strategy of IoV software startups and take the 3drens company as an example. 3drens' "Vehicle Intelligence Platform" provides smart mobility solution for tourist rental cars, logistics fleets, and shared rides. This research focuses on three major issues: how might 3drens build an IoV ecosystem, how to design a subscription-based SaaS business model, and how to scale up and go global. Based on the company's vision of "building a world-class commercial fleet software", this study uses the balanced scorecard and strategy map to think about growth strategies, and design action plans to implement them with the CSOP framework for corporate transformation and growth. Finally, it summarizes through historical review and case analysis, and shares lessons learnt of this paper as a practical contribution to software startups. |
