摘要: | 在國內有相當多的知名企業以獨立公司的型態,成立了以服務內部為主要目的之資訊服務委外單位。而當此類型公司基於成長需要而開拓對外營運時,即面臨到營運方式轉型之需要,此些相關議題,可藉由策略管理的重要理論加以分析及探討。本研究即採樣一個案公司,描述其經營狀態及績效數據表現,投諸於理論架構中,並且嘗試提出其合理的競爭策略選項。
研究流程逐步探討資訊服務產業概況、產業技術及市場分析、競爭者資料蒐集、與個案公司類似標竿企業資料蒐集,全體產業分析並且完成數個區隔市場的五力分析及提出產業關鍵因素,再藉由個案公司資料之分析,並描述其發展沿革、開拓外部市場之過程及組織變革之議題,接著著重在個案資料之說明,詳細辨識其具體的資源及能力,此為本研究架構中關鍵的核心活動。 本研究並且運用波士頓矩陣模型,具體的檢視及評核以做為進一步商品組合管理、策略選項或創新模式之主要基準,同時也用來確認組織成立使命之符合狀況。經由交叉考量產業關鍵因素、組織資源及能力、事業組合分析後,提出競爭策略並且說明其競爭優勢。 資訊服務業為成熟產業,各大競爭者具有先行優勢,個案公司投入產業市場必須要有謹慎的策略規劃。所以經由各步驟的分析後,提出個案公司可以合理的在三個產業次區隔中分別採取集中性差異化及集中性成本領導策略。而其獲得策略優勢的方法即是來自創新策略,並且能連結對內及對外事業組合和作為集團委外公司之任務。 大型綜合系統整合商則為資訊服務業界之最終標竿,有企圖心之公司則可經由階段性提供各種技術整合能力、專屬產業解決方案,或者專業服務等模式來達成長期的競爭優勢。 Quite a few companies set up subsidiaries for internal purpose of information service outsourcing. Due to pursue of personal growth, these subsidiary companies face the iss- ues of transformation strategy when transact business with other companies. Here is the researcher’s case study on a typical company by collecting relative data and analyzing through the adequate business management theories. Finally the competitive advantage strategical alternatives were presented. The research proceeds the information service industry overview, technique and mar- ket analysis, competitors survey, benchmarks survey. Five-Force Model and Industry Key Factors as the study corner stones, the study activities fulfill some segmentary ma- rkets analysis. Then these insightful case study company’s data come out the competiti- ve advantage strategies. Scholar literature referred include Five-Force Model, Core Competencies, Growth Share Matrix, Generic Competitive Strategy related etc. Based on the group of theory structures, cross-reference and sequential explorations, the case study induces a set of reasonable conclusions. Another core analytical tool is the BCG’s Growth Share Matrix. For existing produc- ts, the tool represents evaluation of each segmentation’s strengths and opportunities. This indicates that product mix management, strategy management and innovative con- sideration are the crucial activities in the transformation. Because the information service is a mature industry, there are barriers that big comp -etitors own first advantage. Through steps of detail analysis, the researcher finds three advantage strategies to chanllege competition and meet the final requirements of the case study company’s initial missions. Last but not least, System Integrator segmenta- tion is remained as the ultimate goal for the biggest market portion. |
