The case examined in this study is the family food enterprise formed by SENYGA ENTERPRISE CO., LTD. and its affiliated companies (Julu Foods, Shuangfu Foods, and Ritianhe Foods), together with a family-held meatball manufacturing factory cooperating through strategic alliance. Originating as a prepared-food stall in a traditional market, the business has grown into a professional B2B food wholesale and logistics operation, and now controls a fully owned, vertically integrated (“one-stop”) supply chain spanning importing, cutting and processing, cold-chain warehousing, and island-wide distribution, with monthly B2B revenue of about NT$40~50 million. Building on this supply chain, the study designs and evaluates a new consumer-facing (B2C) venture: a replicable, localized, community-based O2O fresh-food group-buying business under the self-owned brand DAGOGO FOOD, funded entirely by the existing B2B cash flow without external financing. In strategic-management terms, the study examines the case's extension of its supply chain from B2B wholesale downstream into B2C retail—an instance of forward integration within Porter's theory of vertical integration. The research proceeds on four levels: analyzing the industry environment of Taiwan's fresh-food retail and community-based O2O with Five Forces and PEST; diagnosing whether the case's core resources can form a sustainable competitive advantage through the resource-based view's VRIO framework and the dynamic-capabilities perspective; designing a localized, replicable business model—built on DAGOGO's self-operated community units and grounded in social capital, commitment–trust, economies of density, local network effects, and replication strategy—using the Value Proposition Canvas, the Business Model Canvas, and Segmentation–Targeting–Positioning (STP); and finally assessing the model's financial feasibility and scaling conditions through unit economics, break-even, and sensitivity analysis, with operating margin as the central metric. The study's main design choices and findings are fourfold. First, the case's truly inimitable advantage lies not in any single link of the supply chain but in the vertically integrated system formed by owning and integrating every link; the case thus exhibits a "strong in supply-chain resources, weak in B2C organizational capability" asymmetry, the latter being its most critical gap. Second, the case's competitive sweet spot lies at the intersection of self-owned integrated supply, local community relationships, and O2O online convenience; few incumbents satisfy all three at once, yet local community operation is a conditional capability the case has yet to build and must validate through self-operation, rather than an already-held asset. Third, measured by operating margin, a store's break-even falls at roughly NT$720,000~930,000 in monthly revenue (depending on product mix; about NT$830,000 under the base scenario of an approximately 37% blended gross margin, corresponding to an operating margin of about +4% at monthly revenue near NT$1 million); translating break-even into a site-selection threshold, a single community needs about 415 active customers (at an average order value of NT$1,000; a planning estimate). Fourth, the study proposes a two-stage path—a low-fixed-cost factory pick-up site in a traffic-building stage, followed by a storefront stage—validating a single community's unit economics and density at a low threshold before replicating the verified self-operated community unit district by district, funded throughout by internal capital rather than substituting optimistic aggregate projections for validation. |
